Road Freight and Cross-Border Trucking: Corridors, Border Posts and the Heat in Between
When a consignment moves by truck rather than by air, the border post — not the road — decides both the delay and much of the heat exposure. What the corridor measurements show, and when to insist on air.
The published article on courier hubs and routing covers the air network — linehaul flights, gateways, clearance categories — and stops at the destination airport. Many consignments to landlocked and secondary destinations never reach one. They fly to a regional hub country and continue by truck, often consolidated with other freight, across one or more land borders. On that leg the road itself is rarely the main problem. The border post is, for time and for heat alike, because a truck in a queue is a stationary metal box in the sun.
This article sets out when road freight is used, what the published corridor measurements show, why border posts dominate both delay and exposure, what a small parcel travels alongside, and the conditions under which paying for air all the way is the better decision.

When road freight is used instead of air, and why
Road replaces air for three ordinary reasons: cost per kilogram, consolidation, and the absence of a direct flight. A distributor serving several neighbouring countries from one hub will often fill a trailer rather than book individual air waybills, and a destination without a frequent air connection may simply be quicker by road from the nearest well-served gateway. The quality of that road service varies by region for structural reasons. The World Bank's review of Africa's main international corridors found that large markups by transport cartels were the main determinant of high prices in West and Central Africa, that the East African trucking market was more competitive, and that southern Africa's major corridors were the most advanced in price and efficiency, largely because of a deregulated market [1].
The mode also changes what a consignment may carry. Packaging and coolants are regulated differently by air, road and post, and it is worth understanding how a refrigerant's regulatory status changes between air, road and post before assuming that a pack accepted on the flight will travel unchanged on the truck. Signs that your consignment will go by road include a quoted routing through a neighbouring country, an economy service level, and a quoted transit time of a week or more for what looks like a short distance on a map.
The main regional corridors and typical durations
The best public data come from the Northern Corridor, which links the port of Mombasa to Uganda, Rwanda, Burundi, South Sudan and the eastern Democratic Republic of Congo. Its transport observatory, drawing on the regional electronic cargo tracking system, reported that in January to June 2025 the median transit time from Mombasa to the Malaba border was 70 hours for 933 km, and to Busia 63 hours; Mombasa to Kigali took a median 128 hours [2]. The most frequent causes of delay recorded along the routes were personal reasons, border crossings, food and rest stops, weighbridges, police stops and company checkpoints [2]. For consignments landed by sea, the same report put containerised import cargo dwell at the port at an average of 104 hours in the first half of 2025, against a charter target of 48 [2].
Short distances can be slow too. A World Bank working paper on West African corridors noted that the 60 km trip between Badagry, on the outskirts of Lagos, and the economic capital of Benin can take up to half a day, against 90 minutes under optimal conditions [5].

Border posts as the dominant source of delay and heat exposure
Border delay is an old finding. The 2009 World Bank corridor review observed that delays on the southern African corridor, especially at Beitbridge and Chirundu, were at least twice as long as at Malaba in East Africa — four days, compared with a maximum of two — and concluded that reducing border crossing time would have the largest effect on prices there [1]. The picture has changed since, and it changes week to week. In February 2025 SADC reported that the average clearance time for heavy vehicles at Beitbridge was three to six hours, with capacity to clear up to 1,000 trucks a day [3]. In July 2026 research from Stellenbosch University, presented at the 44th Southern African Transport Conference, estimated that trucks lose about 68,000 hours a week waiting at four South African border posts — Lebombo, Beitbridge, Groblersbrug and Vioolsdrift — with average delays of 7 to 70 hours, more than 57 at Beitbridge, and an average of 24 hours in queues [4].
The two figures are not contradictory. Clearance time measures processing once a vehicle reaches the officials; queue time measures everything before that. A buyer experiences the total, and the total is what varies. That variance is also a heat exposure. WHO's guidance on road transport notes that at some border crossings engines may not be run because of noise limits, that doors may have to be opened for customs inspection, and that vehicles should be parked in the shade during stops wherever possible [6]. A border queue rarely offers shade, and a trailer whose cooling depends on its engine may be warm long before it moves.
Consolidated loads and what your parcel travels alongside
A research consignment on a truck is usually a small parcel in a groupage load: stacked with general cargo, handled at one or more cross-docks, and unloaded and reloaded at intermediate depots. WHO's route-profiling method warns that the size and weight of a package change how it is handled and what temperatures it meets, and that a small parcel does not necessarily experience the same thermal environment as a pallet-sized container [7]. A full pallet carries its own thermal mass; a parcel on top of mixed cargo, under the trailer roof or beside the doors, carries almost none.
A temperature-controlled trailer only helps if the consignment is booked into one. In a mixed ambient load, the parcel shares the conditions of everything around it, and nobody loading the trailer knows it is sensitive unless the documentation and the labelling say so.
Tracking visibility, which is usually poorer than air
The corridor figures above exist because authorities track transit cargo electronically; the observatory's measurements come from that regional tracking system [2]. That visibility belongs to customs and the transport operator, not to the consignee. A groupage forwarder typically scans a parcel into and out of its own depots and nothing in between, so two days in a border queue can appear as a single line in the tracking history. Ask the forwarder which border the load will cross, on roughly which day, whether they receive updates from the truck, and whether they will notify you when the parcel reaches the destination depot. Record the dates, as you would for an air consignment.
When to insist on air freight despite the cost
- The road leg crosses a border with known queues and the arrival falls in the destination's hottest months.
- The material has a cold storage requirement and no available shipper has a qualified hold time longer than the worst-case corridor time, not the median.
- The route crosses more than one land border, compounding two independent queues.
- The truck would reach the border late in the week or before a public holiday.
- The consignment is small enough that the price difference is marginal against the value of the material.
- No temperature logger can be included, so the road leg would leave no record at all.
When checking the second point, ask for a passive shipper's qualified hold time and compare it with the slowest crossing in the published data for your route, not the typical one. Air is not automatically cooler — the final forty-eight hours after landing carry their own heat — but it is shorter, and its holds are more predictable than a border queue. Where the road leg is unavoidable, time it for the cooler months and ship a logger, so that the next decision on that route rests on your own evidence.
